Hey Fastlaners,

Long post. I've done the work before asking. Please read it all before responding — I want a real critique, not encouragement.

Quick background on me: 23 years old. Solo founder, finance student. The scripted path I was on — get the finance degree, get the job, grind for 40 years — stopped making sense the moment I understood the difference between a wage slave and a producer.

I'm not here to be validated. I'm here to be told what I'm missing.

THE PROBLEM I IDENTIFIED

I stumbled onto this while researching OSHA compliance for a different project. Here's the situation:

Every construction company, warehouse, fleet operator, manufacturer, restaurant, and property manager in America has workers who carry certifications that expire — OSHA 10, OSHA 30, forklift licenses, DOT medical cards, food handler permits, contractor licenses, you name it. When those certs expire, and an inspector finds out, the fines are brutal:

  • OSHA violation: $16,550 average per incident
  • DOT/FMCSA violation: $11,000+ per incident
  • FDA/health department: $2,500–$5,000 per incident
  • Energy & utilities: up to $20,000 per violation
How are most small businesses (10–200 employees) tracking this right now? Excel spreadsheets. Paper filing cabinets. Someone's memory.

I called 14 construction business owners in Utah and Idaho over three weeks. Here's what I heard verbatim, over and over: "We have a spreadsheet, but it's always out of date." "My safety manager spends half her Friday chasing updated cards." "We almost got shut down last year because a forklift operator's cert had expired and nobody caught it."
The problem is real. The pain is financial and legal. The current solution is embarrassingly manual.

THE SOLUTION: CertTracker
AI-powered worker certification tracking SaaS. Here's the core workflow:

  1. Upload any cert card (photo, PDF, JPG — anything)
  2. AI reads it and extracts: worker name, certification type, issuing organization, expiration date — automatically, in ~10 seconds
  3. Dashboard shows compliance status per worker (red/yellow/green)
  4. Automatic alerts go out at 90, 60, 30, and 7 days before expiration — to managers AND workers
  5. One-click audit-ready PDF export for OSHA/DOT/insurance inspections
Price: $49/month Starter (up to 75 workers), $99/month Pro (unlimited workers, subcontractor portal, API access).
No contracts. 14-day free trial. Cancel anytime.

WHAT I'VE ALREADY BUILT

I want to be clear that I'm not posting a napkin idea. This is in execution.

I taught myself HTML and CSS from scratch over the past year. I'm currently learning Python. Because I'm not a full developer yet, I've used Lovable AI to build the frontend and Supabase for the backend — but I understand every piece of the stack and am building my coding skills in parallel, so I'm not permanently dependent on no-code tools.

What's live or built:

  • Full React + Vite frontend (multi-tenant, role-based)
  • Supabase PostgreSQL backend with row-level security (multi-tenancy)
  • Anthropic Claude API integration for AI document extraction
  • Stripe billing (Starter + Pro plans)
  • Worker self-upload portal
  • Compliance dashboard with red/yellow/green status
  • Automated alert system (email + SMS)
  • Audit-ready PDF export
  • Public REST API
  • Onboarding flow
  • Full marketing website with savings calculator
  • All 7 Supabase Edge Functions for backend logic
I have not yet sold a single customer. That is the next milestone. My 45-day sprint goal: 3 paying customers through cold outreach to construction business owners.
MARKET RESEARCH — THE REAL NUMBERS
I spent significant time on this. Here's what I found:

The certification tracking software market specifically: Multiple market research firms report this differently, depending on the scope:

  • Narrow definition (pure cert tracking): ~$189M US market in 2024, projected $312M by 2030 (8.7% CAGR)
  • Broader definition (compliance management software): $3.5B globally in 2023, projected $9.5B by 2030 (21% CAGR)
  • EHS software broadly: $6.56B in 2024, growing to $10B by 2030 (7.34% CAGR)
My realistic serviceable addressable market across 8 industries at $49/month:

IndustryEst. US SMBs (10–200 employees)Annual Value @ $49/mo
Construction~150,000$88M
Manufacturing~250,000$147M
Logistics & Fleet~100,000$59M
Property Management~100,000$59M
Food Service~50,000$29M
Energy & Utilities~30,000$18M
Warehousing~20,000$12M
Fleet Management~20,000$12M
TOTAL~720,000~$412M ARR

That's a conservative SAM. It doesn't include Pro plan upsells ($99/month), annual billing discounts, or international markets (Canada, UK, Australia all have equivalent regulatory frameworks).

The competition landscape:
The main competitor I've identified is FileFlo (getfileflo.com). They are doing the same core thing — AI document extraction, compliance tracking, expiration alerts. Their pricing: $299/month flat. That is 6x my entry price. They target construction, healthcare, logistics, and energy. Their marketing is heavy content-marketing focused (dozens of long blog posts) rather than demo-forward.

Other players in adjacent spaces:

  • Procore ($500+/month) — full project management suite for enterprise GCs, not SMBs
  • SafetyCulture/iAuditor — broader safety management, more complex, not cert-tracking-focused
  • HammerTech — enterprise-leaning construction compliance
  • DigitalChalk — LMS-focused, training delivery, not expiration tracking
  • Syntora — builds custom AI compliance systems using the Claude API + Supabase (same stack as me, but custom builds for individual clients, not packaged SaaS)

The gap I'm targeting: SMBs (10–200 employees) who can't afford $299–$500/month enterprise tools and are currently using spreadsheets. No focused competitor owns this segment at $49/month with AI document extraction.

Regulatory tailwinds:

  • OSHA reported a 22% rise in workplace safety inspections in 2024
  • 60% of construction companies were fined for certification non-compliance in 2022
  • DOT violations can trigger out-of-service orders costing $16,000+ per incident plus lost revenue
  • The FDA Food Safety Modernization Act (FSMA) has increased food service compliance pressure significantly

Adoption signals:

  • 85% of contractors have adopted cloud platforms (up from 58% in 2020)
  • Only 24% of frontline workers report having adequate training tracking in place (2024 study of 700+ employers)
  • Cloud-based compliance software holds 75% market share and is growing

CENTS FRAMEWORK SELF-ASSESSMENT
I ran this through the DeMarco CENTS scoring tool and landed at 59/80. Here's my honest breakdown:

C — Control (Q3): 6/10 Multiple third-party dependencies: Supabase, Anthropic Claude API, Stripe, Vercel. No single fatal dependency but the Anthropic API is a real risk — if they raise prices or have downtime, my core AI feature breaks. I'm planning to add OpenAI as a fallback. Not a dealbreaker but an honest weakness.

E — Entry (Q2): 5/10 This is the drag on the score. The tech is relatively replicable — anyone with the Claude API and Supabase can build a similar product in 3–4 months. My defensibility right now is speed of execution and ICP focus, not a technical moat. Long-term moats I'm planning: proprietary cert database, subcontractor portal network effects (GCs require subs to submit through CertTracker → involuntary customer acquisition), and potential regulatory API integrations (OSHA inspection DB, FMCSA carrier DB).

N — Need (Q1): 8/10. The need is validated by cold calls. The pain is financial and legally mandated — it's not a "nice to have," it's a "we get fined if we don't do this." AI document extraction at this price point for SMBs is genuinely differentiated from what exists.

T — Time (Q4 + Q5): 9/10Classic SaaS. Near-zero marginal cost per new customer. The same infrastructure serves all 8 industries.

S — Scale (Q6 + Q7 + Q8): 7/10 $412M SAM is meaningful but not enormous. Monthly recurring subscription with strong retention drivers (compliance is ongoing, certs never stop expiring). Market access is improving — 8 industries means 8 different lead databases: OSHA inspection records, FMCSA carrier registries, state contractor license databases, and health department permit holders. Outreach channels are real and accessible.

What would push this to 65+: First 50 customers across 3 industries (proves replication), insurance carrier partnerships (distribution channel that sells for you), and international expansion to Canada/UK/Australia, where the same regulatory framework exists.

THE BUSINESS MODEL

Monthly recurring revenue. Two plans:

Starter — $49/month ($39/month annual)Up to 75 workers, 5 job sites, all 8 industry cert libraries, AI extraction, email + SMS alerts, audit PDF export, worker self-upload portal

Pro — $99/month ($79/month annual)Everything in Starter + unlimited workers, unlimited sites, vendor/subcontractor compliance portal, bulk CSV import, API access, custom cert types, priority support, onboarding call

Target gross margins: ~90% (SaaS economics, primarily API costs which scale per-document)

At 1% of my SAM = 7,200 customers. At $49/month average = $4.2M ARR.At 0.1% = 720 customers = $423K ARR.At just 100 customers = $58,800 ARR — enough to be meaningful for a 23-year-old running lean.

MY GO-TO-MARKET PLAN

Phase 1 (now — 45 days):
Cold outreach to construction companies in my area. Sources: OSHA inspection database, state contractor license database, Apollo.io. Live demos over Zoom or in person. Goal: 3 paying customers. Metric: Does anyone give me a credit card?

Phase 2 (months 2–6): Expand outreach to warehousing and manufacturing (same OSHA framework, nearly identical product, lowest lift to sell). Build a referral loop — one happy customer in a vertical should refer others in their network. Trade associations.

Phase 3 (months 6–18): Insurance carrier partnerships (workers comp/surety bond companies have a direct incentive to reduce claims — CertTracker helps them), industry association co-marketing (AGC, ATA, NRA), subcontractor portal push.

THE HONEST RISKS
I'm not going to pretend these don't exist:

  1. FileFlo executes better and wins the category before I can establish a foothold. They're already at 500+ customers by their own claims. I need to move fast.
  2. I am not a full-stack developer yet. I'm self-taught in HTML/CSS and learning Python. I used Lovable AI and Supabase to build the product. If something breaks in the backend that I can't fix, I'm stuck. I'm closing this gap actively by learning every day, but it's a real risk right now.
  3. Construction owners are notoriously slow to adopt software. My cold outreach response rates may be terrible. This is a distribution problem, not a product problem, but it still stops me from getting customers.
  4. Churn risk. If a small contractor has a slow season and needs to cut costs, a $49/month SaaS is an easy cancel. Annual billing and high perceived value (avoiding $16,550 fines) are my best defenses here.
  5. Enterprise competition. Procore or SafetyCulture could add cert tracking as a feature and undercut me with bundled pricing. I need to own the SMB segment before they notice it.

WHAT I'M ASKING THIS COMMUNITY

  1. Does the CENTS analysis hold up, or am I being too generous/harsh on any category?
  2. Has anyone in this community sold to construction or fleet companies? What's the actual sales cycle like? How skeptical are they?
  3. The pricing is $49/month, too low? Too high? I priced against FileFlo's $299/month deliberately, but I'm wondering if I'm leaving money on the table or if I should be anchoring even lower to get initial traction. Also, including how many customers I need to cover my business expenses at first.
  4. The "not a full developer yet" risk — does this disqualify the idea in your view, or is it manageable given I'm learning fast and have the product built via AI tools?
  5. What am I not seeing? What's the obvious flaw I'm too close to notice?
I'm not looking for "great idea, man, go get it." I'm looking for the holes. The things that will kill this. The questions I haven't asked myself yet.

Thanks in advance.

— Evan

EDIT: One more data point I should have included. Earlier this year, I posted a question on this forum about AI document extraction workflows in a different context. MJ himself responded and validated the AI document workflow concept. That was the moment this went from "interesting idea" to "I'm building this." Posting that not as social proof but because it's an honest context for why I committed to this specific direction.
