Hi all, this will be a journal of our lawncare business. I and my partner are overseas which will explain why we're looking for local contractors.
What we've done so far
1. We've targeted a county in the middle of Florida.
2. Found a guy with his own mower (Facebook ads going to a video explainer/lead capture page). On mower days, we pay a total of $26 per hour for using his equipment. On non mower days we pay $22 an hour to distribute flyers. These numbers are high. We are paying for reliability, which is critical early on. There are enough risks and uncertainties elsewhere.

Test Phase goals
1. [Done] Find a dependable local lawn tech
a. [Mostly done] Test him for reliability with flyer distribution (flyers are cheap in material cost)
b. [Done] Ideally he has his own equipment to avoid sending $500 in equipment to an unproven hire
[Due Next]
2. Get first 10 customers
a. Keep doing flyers
b. Try out bandit signs
3. Fulfill
a. Load up the customers for a Thursday into RouteXL and give them to our guy to service
b. [Done] Create a checklist to make sure his edging is good, as well as the cleanup and house reset (no gates left open etc).
4. Customer management
a. [Done] Go High Level Setup with boards to track $29 trial leads, and those yet to convert to Stripe subscriptions
b. [Done] Integrated Stripe payment link to create GHL contacts, capture access instructions, service address and keys on both sides (customer/contact IDs)
We are on step 2, lead generation at the neighborhood level. 300 flyers have been placed in door frames, 0 calls so far. Hopefully signs will fare better. Those are coming next.
We're not doing Facebook Ads. GPT and Gemini both say you need to win neighborhoods, not just random customers. A customer 8 miles away actually loses you money and frustrates the lawn tech too. Google is bad for our model until we can hire a lead tech. We have no non-commercial mailbox address in our target area. So flyers and signs for now.
