Hey everyone,
First post. Not looking for "great idea, keep going." I want the holes — the harder the better. Context first, asks at the bottom.
Who I amFrancesco, based in Italy. Ten years in hospitality marketing. Opened five restaurants along the way — then I exited. Now I consult independent hotels and restaurants on brand positioning. The work agencies skip because it's hard to bill for "thinking."
The problem I solve
Two forces are hitting independent hotels and restaurants at the same time.
Force 1: AI is the new layer between travelers and hotels. When someone asks ChatGPT or Perplexity "best boutique hotel in Tuscany for an anniversary weekend," the model has to discriminate. It needs a reason to pick you over the 8,000 other properties calling themselves "boutique." If your communication looks like every other hotel — elegant rooms, wellness area, panoramic views — the model has nothing to grab. It defaults to aggregators (Booking, Tripadvisor) because those carry structured signals it can rank against. You disappear.
Force 2: OTAs already commoditized distribution.Booking.com takes 18–25% commission and owns the customer relationship. The hotel becomes a fulfillment unit.
Most marketing advice treats these as tactics — better SEO, more Reels, smarter channel manager. They're not. SEO, GEO, AIO are downstream symptoms. The root cause is indifferentiation. Communicate like a commodity, get treated like one — by humans and machines.
Positioning is the only marketing asset AI cannot commoditize, because positioning is by definition what makes a business uncommoditizable. Everything else — copy, ads, design, strategy templates — is collapsing in value. A clear, defensible answer to "why us, for whom, against what alternative" is one of the few things still scarce.
What Hotel Positioning actually delivers
€697 + VAT. The client gets a strategic document, roughly 15–20 pages, built in five sections:
Workflow: structured intake (property info, current materials, top 5–10 competitors, current bookings mix and revenue split) → I run it through an AI-assisted system I built → document delivered in two working days. Total of my time per audit: ~50 minutes.
What changes for them afterward: they stop fighting on price and availability against 50 other "boutique" properties and start communicating a specific, defensible reason a specific guest should pick them. They either execute the quick wins themselves, or upgrade into the €4,997 program below.
The upsell: The Prestige Protocol — €4,997. Eight-week intensive, done-with-you: full repositioning, new messaging across all touchpoints, sales page, photo direction brief. This is where I'm still the bottleneck.
Why this works as a productized service
The market gap is brutal:
In Italy alone that's ~180,000 hotels and restaurants in no-man's-land.
The AI-assisted delivery system is the actual unlock — it collapses what was traditionally three weeks of consulting into 50 minutes of my time per audit, without dropping output quality. The diagnostic frame stays mine; production is automated. That's what turns this from a consultant's high-paid job into something closer to a product.
Where I am now I tested the product and it works very well. There is still room for improvement but I am very satisfied.
The CENTS gut-check I'm asking for
Tell me where this breaks.
Thanks a lot for reading and saluti from Italy!
Francesco

What Hotel Positioning actually delivers
€697 + VAT. The client gets a strategic document, roughly 15–20 pages, built in five sections:
- Current diagnosis. What the property is actually saying right now across its website, OTA listings, social channels. Which category the market is filing them under. The specific reasons they're indistinguishable from N other "boutique" or "design" or "wellness" properties in their area.
- Competitive analysis. Their real competitive set mapped using April Dunford's framework: which positioning axes everyone shares (= the commodity zone), where the few differentiated players sit, where the empty slots are. This is where the strategic openings show up.
- Ideal client. Jobs-to-be-Done analysis — not demographics, but the actual job the guest hires the property to do. Anniversary recovery. Digital detox. Family logistics solved. Work-from-anywhere with no Wi-Fi anxiety. One primary segment, one secondary.
- Proposed positioning. A defensible position the property can credibly own, with the messaging architecture to express it: one-line positioning statement, three proof pillars, target audience description, what they're not (which is what kills generic "luxury hotel" copy).
- Quick wins. Five to seven immediate actions the owner can execute themselves within 30 days using the new positioning — rewrite the homepage hero, change the OTA description, restructure the photo gallery, reframe the welcome email, fire the wrong type of guest.
Workflow: structured intake (property info, current materials, top 5–10 competitors, current bookings mix and revenue split) → I run it through an AI-assisted system I built → document delivered in two working days. Total of my time per audit: ~50 minutes.

Why this works as a productized service
The market gap is brutal:
- Agencies want €25k–50k engagements. Independent hotels don't have that budget.
- DIY content gives them tactics (ad templates, copy formulas) but no strategic frame to use them.
- They sit between — too small for serious consulting, too sophisticated for influencer content.
The CENTS gut-check I'm asking for
- Scale. Is productized consulting ever truly Fastlane, or is this fundamentally a Slowlane high-paid job with a Stripe link? Be brutal. The AI tooling collapses delivery time, but I still touch every project.
- Recurring. Considering a "Brand Guardian" monthly retainer as an ongoing positioning custodian layer. Lower ticket, recurring. Strengthens the offer or muddies it?
- The Italian market reality. On paper the math is clean: ~180k hotels and restaurants, 0.5% penetration is a real business. In practice, most of these are family-run operations with 6–12 month decision cycles and deep skepticism toward outside consultants. Big addressable market, brutal CAC and sales cycle. Where would you point the spear — stay broad and grind, or carve out a specific niche within Italian hospitality (second-generation operators, properties already paying a digital agency, hotels above a certain RevPAR) and dominate that wedge first?
- The AI thesis itself. Is "positioning is the only uncommoditizable asset" actually true, or am I selling myself a comfortable story?
- Anything else you'd tear apart.
Tell me where this breaks.
Thanks a lot for reading and saluti from Italy!
