List Vetting​

I got a list of risky ASINs from my current catalog, but there were only about 200, and during the day I got dinged for several that weren't on the list. So I'm not sure they are checking the same things as the bots.

Anyway, I cleaned up those ASINs and those brands and will keep getting feedback from the account manager on how to improve.

I also provided my first batch of 1m new ASINs for them to vet and am waiting on that feedback before I start listing new products again.

Market Research​

Since I'm not listing any new ASINs at the moment, I went through my DB and looked at various examples to see what was going on with my competitors and anything else I could figure out.

One thing I'm thinking is to take safe brands and make sure I list all of their items. This can give me a boost that is a bit safer than just listing whatever is in my queue, which could include risky brands I haven't vetted yet.

Low Daily Profit​

My account has been back in action for a while, but profit is nowhere near where it was before I got blocked.

I went back through my order history and this thread to see when the turning point was, and it is quite clear it came after the below changes:
I revisited all my pricing and offer criteria and made some changes to try to improve profitability - though at the risk of fewer sales.
  • Bumped minimum profit per item from $5 to $10
  • Increased maximum margin to 35%
So I decided to put the maximum margin back down to 25% but keep the minimum profit at $10.

My goal is always to maximize profit. I don't care about revenue at all. I was averaging over $100 per day before and had several days at $300, so I want to get back there and then work it up further.

Adding Safe Brands​

I decided that I will create an automated way to add all products I can from any brands that I determine are safe. I can do this strategy even if my account health is not great. This is in place of my original strategy of adding all kind of brands without knowing which ones are safe.

I already had a script where I could update an arbitrary set of ASINs, so I refactored that code to be used in a second script that accepts a list of brands, pulls all the ASINs for those brands and then updates them.

So I scraped some brands and used this script to expand my catalog. I went from ~170k active offers in the late morning to ~182k by the evening. It was way more than I expected to get with a relatively short list of brands.

I'm thinking I will try to double my catalog size with this strategy within the next week. Let's set a target of 400k active offers. I have some assumption about safe brands in my current catalog, but I will also ask my account manager for a full list of 'safe' brands and will just let the bot get after it.

Things are back to normal after some pain over the past two weeks. The goal this week is to hit 400k active listings, which is more than double where I was last week. Combined with my pricing tweaks I hope we will be seeing at least 1k profit this week and 2k the following week.

On the relationship front I want to be introduced to the person in Amazon responsible for country 2 so that I can start ramping up my listings there. Right now I only have about 30k listings in that marketplace, but if I can figure out the restrictions there and find a better logistics solution I think I can make more money there than in country 1.

So two goals:
  1. 400k active listings in country 1
  2. Meet Amazon employee responsible for country 2
 
Respect to get to over 1k a week in just a few month

Temporary Deactivation​

I got one quite large order early in the morning and Amazon temporarily deactivated my account until I confirm some orders. Tomorrow I should be dispatching 8 orders, so I went ahead and confirmed them and the account came back online.

Brand Scraping​

Over a month ago I received a vetted list of ASINs from my account manager. Today I made a pivot table on it to get the most common brands and then added them to my brand scraper. I figure that even if the ASINs aren't on the vetted list, if they are the same brand then they are more likely to be safe.

Brand Scraping​

I'm not getting a lot of ASINs out of scraping the vetted list. I think it's likely because this list has already been provided to all my competitors and the listings are competitive. I was getting more out of my strategy of listing more of the brands I already list without any issue, so I think I'll go back to that to try to catch up.

Seems like you've got good skills. I naively wonder if you're chasing an increasingly thinner slice from the value that's ultimately exchanged between buyer and seller.

What is it's potential?
Currently takes me about 2 minutes of work to fulfill each order. Yesterday I had four orders for $101 in profit. That's 8m of work = $757 per hour.

So that's pretty passive already. I can automate some more of the process and I could even hire someone to handle fulfillment once the volume is large enough to make it completely passive.

The main way to scale up is to increase the number of listings in the catalog. At ~170k active listings I was making about $700 per week in profit. I can definitely manage between 1-2m listings with the current API limitations, and there are creative ways to go bigger. Plus I haven't fully leveraged country 2 and possibly other countries in the future, which is another multiplying effect.

Lowering costs on international transport is also possible once volume increases, which would increase my margin.

I'm not making any predictions on the potential, but based on the above I think that it's worth pursuing.

Updated Offer Rules​

My offer count slowly drops over time because I remove my offer if any competitor goes lower than me. But I think for now this is a bit too strict, so I removed that rule. I then went and found all the offers that were removed because of this rule and started re-uploading them.

I still have another rule that excludes offers if I am more than 30% higher than a competitor and I might adjust that percentage based on what I see from this rule change.

I don't know why this thread is so interesting to me, but I really get a kick out of these updates. You have definitely got to figure out how to prune out more stuff but if you get the algorithm honed in, this is huge.

Dangerous Goods​

I found an explicit attribute for hazmat and an attribute for 'contains liquid contents' in the SP API and then added logic to my bot to exclude these, since they are likely to result in canceled orders when the airline rejects them.

Late Consol​

A consol with 7 orders on it is late because my vendor has a dispute with their clearing agent, who is refusing to release it from customs. I called the CEO and he is doing everything possible to resolve it, so I hope I will be able to dispatch these soon without an account penalty.

New Listings​

I didn't have the time to research new brands to use for adding listings, so I dropped in my full list of brands I've already gone through over the past couple of days. After a full day of running it only went up 3k.

Country 2 Meeting​

I had my first meeting with the rep at Amazon responsible for country 2. I learned a few things and was promised support on safely expanding my catalog there.

One of the first things is a list of product types that are 'generally safe' to list. I should have this by Monday and will follow up on that day.

I was told that clothing is usually safe, so I went and took a few clothing product types and whitelisted them in my country 2 logic. I'll let it run overnight to see if any big account health issues come up.

New Listings​

Since I filtered out hazmat and liquid goods my total active listings actually went down by about 3k today. But if it saves me from several canceled orders per week, it is worth it.

Country 2 Listing Ramp-Up​

I used some of the information I got from my meeting yesterday to whitelist some product types. Then I updated country 2 for those product types specifically and took the active listings from 30k to over 120k.

This got me really close to my goal of 400k for the week. It will probably go over that tonight.

Ideas for Next Week​

I had some time to think today and tried to come up with improvement ideas for next week:
  • In general I need to keep increasing listings. Maybe I will target 500k
  • Adjust shipping cost calculation for country 2 since I switched vendors to something cheaper but never nailed down the price
  • Get the white-listed product types from my country 2 account manager
  • Try to automate competitive research to get new brands to add to my catalog
  • Add more API keys to my app
  • Analyze reasons why I'm deleting products from the catalog and think about solutions
  • Remove some blacklist words that are too strict and then refresh those offers

I was hoping to go over 1k USD this week but it didn't work out. I got close to my target of 400k listings and should probably hit it overnight. The main way to scale is to increase my listings, so I will have another goal for that in the coming week.

I can also lower my prices to country 2, I just need to pin down one guy at my vendor and make him give me a rate. Alternatively I can negotiate with another vendor where I currently have an expensive quote. Once I have a lower rate, I will put that into my formula and it will lower the prices. I think this is important because my rate of sales is quite a bit lower in country 2.

On the Amazon relationship front I want to meet the person responsible for Amazon Ads and pick their brain to see if there is a way for me to operate on the platform without getting blocked, as I am now.

Three goals for week 42:
  1. 500k active listings across both countries
  2. Lower cost to country 2

I let my bot run on a list of brands that have a lot of ASINs and nearly hit my goal for the week within the first day. I don't think I have enough brands like this to continue the trend for the entire week, but we will see where we get to. Hopefully this increase in listings translates to more sales like I hypothesized.

Slow Sales Day

It was the slowest day for sales for quite some time despite having nearly double the active listing I had a week ago. I kept checking my featured offer eligibility to see if it was gone, but the account is normal. I guess I will chalk it up to random chance unless the lull continues for another day or two.

Cost Estimate Verification​

I checked some of my previous sales of clothing along with what I expected the international shipping to be vs what it actually was. It turns out that I was over-estimating by a good margin. However, clothing is small and light, so the international shipping only makes up about 10% of the overall cost.

I'm going to do a bit more investigation to see if I can make my estimates more accurate, and then combined with negotiating a better rate with my vendor, maybe I can lower the overall cost by another 5% without sacrificing any margin.

The bot kept running on various brands in my list and added a lot more listings to both countries.

I followed up with both vendors, but didn't get a reply. However, since I know my actual cost is lower but don't actually have the number in-hand, I applied a discount to my calculation anyway. I lowered my cost 20% because I suspect that my actual cost is much lower than this. Once I get the actual rates I will adjust again.

Country 2 Product Types​

My account manager for country 2 came through for me and gave me a list of product types that are relatively safe. Since I made a product type whitelist function recently, I only had to copy and paste the values in to start adding them to my catalog.

Cost Estimate Adjustment​

I found that international shipping for clothing is much more accurate (and lower) at gross weight than chargeable weight, so I added a list of 'flattenable' product types that exclude volumetric weight from the calculation.

I also saw that I was calculating international based on my first kilo rate, but it will be more accurate at my subsequent kilo rate, which is lower.

So overall I lowered prices a bit, mostly on clothing. I guess it will come to about 4-5% lower than before.

Too Many Sales​

My account got temporarily restricted again for having 'a spike in orders', but I went through my usual routine of pre-confirming a couple of orders until the restriction disappeared.

My account manager asked if I wanted to do a discount during the sale season, which would make my listings more prominent at the cost of lower margins for me. I need to think about it but it might be worth experimenting with a percentage of my catalog and see if it is worth it.

This type of discount cannot be done directly through the seller portal but only with the help of an Amazon employee. So if it can make me an extra 700 USD per month, it will fully cover my paid account support.

Country 3?​

I saw an announcement about another country that I might want to add. I have a few months to prepare but I think it could be a good opportunity. I will start investigating.

Similar to yesterday, country 1 went down slightly and country 2 went up.

I had a drink with my vendor and after some chatting about business we found ways that we can help each other. With a single email, he can lower my costs to both country 1 and country 2, and separately he can help me get a logistics setup for country 3. With a tiny bit of effort I can help him to build a paid marketing conversion funnel. Both of us can add tons of value to each other at minimum cost to ourselves. I very rarely have a drink, but this one was worth it.

Slow Sales Growth​

I feel like sales are about where they were last week despite my catalog being nearly 40% bigger. I can only really think of two reasons:
  • The products I'm adding just aren't as performant as the ones I had before
  • The products I'm adding could be as performant as the ones I had before, but it takes some time for them to get picked up by Amazon's search
In any case, I still should grow my catalog to the maximum, so I won't worry too much about sales growth unless I'm really stuck at the same level after 10x-ing my catalog.

Do you have any tipps on how to find a good an reliable fullfilment partner? Mostly for repacking? I use amazon as a source for some of my shops products and do the repacking and sending myself. But would love to scale it a little bit more without becoming the warehouse myself.

Well, I work in the logistics industry, so I happened to know someone that was willing to take on my SOP despite me having no volume to start with.

I suppose the only thing I would say is to try to build a good relationship with your vendors. I know about five people that work in the warehouse, visit them every so often and stay in touch daily over WhatsApp.

Remote Access​

I'm going to be traveling for the next few days and don't want to take my main work machine with me because I want the bot to keep running 24/7.

Still, I have to do some work on the machine during this time, so I looked for options for remote mac access and signed up for a free trial of some software.

Weekly Update​

Week 42: ~1,100 USD profit

It's the first week over 1k in profit. From the graph I see on the seller portal, I think my orders started trending up about a week after I started increasing my listings, so maybe there is some lag between the two.

Increasing my catalog size remains the key to scaling. Right now I'm getting close to 600k offers across both countries. I will try to find ways to get up to 700k by the end of next week.

I will continue to push to meet someone from Amazon ads.

I also want to start making progress on country 3, even though I have several months. I will research the requirements on the marketplace and figure out if I need to set up a legal entity there.

I'm not able to add new brands as my main computer is at home and I'm still away until Tuesday night. But I brainstormed some ideas for expanding the catalog that I will implement once I get back.

Again, it's the weekend so I didn't bother anyone. Tomorrow I will go on LinkedIn and try messaging 10 people that work at Amazon there.

Too Many Sales​

For the third time in a week my account was restricted for having too many orders. I confirmed some and made the restriction go away, but I can't help feeling like this impacts the sales even if it is only down for a few minutes.

I'm going to try to be more proactive in confirming orders earlier so I can hopefully avoid this issue more.
