Three weeks ago you tore apart my rebrand to Your Sign Partner. I listened, implemented, and the intake form is now actually filtering leads instead of collecting ghosts.
New problem, new project:
A friend of mine runs a classic car restoration shop in Changshu — 30 mins from where I live in Suzhou. He's been at it for 10+ years, 50+ cars restored, mostly Porsche 964s, Land Rover Defenders, JDM classics. Factory-level work, concours paint, e-coating, the whole nine yards.
The catch: 100% of his clients have historically come from word-of-mouth or local car clubs. Zero online presence. Zero inbound marketing. He's basically invisible to the global market.
What I saw: He's 100km from Shanghai Port or 5km from Changshu Port. His cost structure is a fraction of Western shops. His quality is legit — I've walked the workshop. The only thing missing is trust at a distance.

Here's what I did and why:
1. Positioning: "From Barn Find to Showroom"Not "cheap Chinese labor." Not "we fix cars." Frame-off restoration with documented process, 500km road testing, and full photo/video logs. The value prop is factory quality at a fraction of Western cost, not "budget restoration."
2. Trust Architecture
My friend owns the shop. I built the site, handle the inbound, and manage client communication (English → Chinese liaison).
My compensation structure:
A. Is the site doing enough to overcome the "ship my $80K car to China" trust barrier?
What else would you want to see before you'd even consider sending a classic car overseas?
B. Is my compensation model fair?
Retainer + performance bonus feels right for a service partner role, but am I underpricing myself? Should I push for equity earlier if I'm building the entire customer acquisition channel from scratch?
C. Marketing strategy — where would you fish?
My current plan:

How do you position a China-based service without triggering the "cheap = low quality" reflex? I tried to lead with process and proof, not price. Is that enough?
