This week was pretty much a wash. My routine was all messed up due to my son's spring break and I didn't find a way to put in the hours.

I'm back to normal in the coming week and need to get major work done.

My profit has been overstated the past few weeks and so I'm further away from my goal than I thought.

I'm increasing the MRR on my SaaS product but the ad spend probably makes it not profitable yet. I need to put in some effort now to try to optimize and get it to a profitable state and then most likely I will move on to the next project.

I had a discussion with my friend whose son is looking for a summer internship. I told him he can basically run my FBA business and take 50% of any profit he can make, both handling my returns and trying to launch a women's underwear brand. I think he is keen to try and this is a cost-effective way to explore those avenues further.

For the SaaS, I cut the ad spend on my global campaign, because I think the conversions are all coming from the US campaign.
  • Fixed a bug with the upgrade button and some async race condition that stopped people from being able to upgrade
  • Bumped the Next version to the latest, which should have the fix I'm looking for with GA

I had nine orders to confirm and when I went to book the deliveries, I found my account was blocked. It was already 10pm and nobody from my vendor picked up the phone or replied to my chats. So my account is going to get in trouble.

I need to change my daily routine and move the order confirmation to the start of the day, rather than the end, to avoid this happening again.

Finally woke up early again to get some work done.
  • Added more context to submissions UI component
  • Paused my US ad campaign and re-enabled the global one, because I had zero conversions since pausing the global one
  • Actually read the gtag docs and then added all the required parameters in the API - then deployed to see if it will work to fix the conversion tracking
  • Added a login event and turned on the tag assistant debug mode to test
  • Probed around and eventually figured out I had the wrong package version of the Next sub-package. Adjusted that, deployed and tested - I finally saw my event show up in the debug screen. To fully verify this will work I need to wait for the events to show up in GA and then ensure they get into Google Ads as well
  • Looked at the GA interface and saw some other events I could add to fill out the conversion funnel detail. Added 'View Item List', 'Add To Cart', 'Add Payment Info'
  • Fixed a bug with displaying unrelated charges on the upgrade page

I meant to get on track this week and then I let a further disruption to my normal schedule serve as an excuse to not get things done.

To be honest I spent plenty of time watching YouTube instead of working, and 20 hours was definitely possible. If I had worked 20 hours then I would have completed my goals.

At least next week I will be back to my normal routine, but I still have to make sure that I don't make any new excuses.

I am going to track adherence to my daily routine and record it in my posts each day:

6-7am​

  • Made some progress on the autoindexing feature. It's a complicated component because of the lambda timeout limits in Next. I need to move it from a single function into a series of steps using state on the front end.

5-8pm​

  • Had a call with my account manager. He told me he isn't giving me more ASINs because I'm not converting the existing ones. I told him about the filters I put on the ASINs and he asked for the reasons behind it. Long story short, I think I should be able to increase the Amazon volume a good amount through a few conversations with him and some tweaks to my filtering
  • Completed the auto-indexing feature only to find that all of my paying customers have submitted every single URL, so the feature wasn't immediately required. So now I have everything I promise on the box at least.
  • Investigated my conversion funnel and the service quotas I'm using. I hit the limit on my emails back on April 8. The Google Cloud API limits seem fine
  • Looked into some products that are selling well and reached out to the brands to try to buy in bulk. One of them chatted with me and said they have no interest in resellers. I told them their shipping rates internationally were causing them to lose customers and they didn't care. I think there is likely a business in providing cheap shipping to US-based brands, which can significantly lower their costs to go international

6-7am​

  • Built a script to export all the reasons for not listing against the recommended ASIN list from my account manager. Then sent him those files.
  • Noticed a number of reasons already that I should be able to safely eliminate, and removed them

5-8pm​

  • Chatted with my account manager and he sent me statistics showing that I was listing 0.1% of several batches of ASINs that he shared with me. I said that that is a mistake, and asked him to reshare the batches. Sure enough there are many not in my DB.
  • Started uploading the ASINs to my DB and found a few flaws in the upload process. Fixed those and then let it run. It should finish while I'm sleeping tonight.
  • Earlier in the day I said my goal would be to identify 10 FBA products and reach out for wholesale quotes. So I started looking for products I've sold more than once and then contacted them about distribution. I managed to identify and contact 11, so hopefully at least one of them will pull through with a good quote.
  • My customer with the $99 plan emailed me and asked why the site wasn't working, so I said I would look into it and then ended up adding an admin feature to process sitemaps for the customer. I also found a bug with processing sitemaps which probably affected a lot of customers, and prevented me from getting sales. So I'm thankful to this customer for helping me find the issue.

Today I had to be at home, so I wasn't able to do a late time at the office, but will be back on the horse tomorrow.

5-7am​

  • The import of the recommended ASINs finished overnight, so I tried to start the bot but had some mismatches. I adjusted one of the scripts to avoid those and then re-uploaded.
  • The script is skipping over ASINs which are less than 10 characters to avoid invalid values, but I feel that too many have been skipped. So I worked on a more granular test for those particular ASINs and then started re-running the script, only to find out that the problem was something else.
  • Investigated why I'm not getting details for a large percentage of the ASINs in the recommended list.
  • Got replies from some vendors about buying wholesale. Two of them pointed me to their websites to inquire. One of the vendors has a distributor in my local market, but the asking price on their website is higher than my cost to buy retail in the US and then ship the products here. Another one asked me for my WeChat contact, which I take as a good sign. I negotiated a bit on price and shipping terms.
  • It's interesting how much of a slog it is to try to buy something and give people money through cold outreach. I guess this is the appeal of Alibaba - you get right down to business.

Slept in today, trying to fully recover from my sickness. Woke up at 7am and felt great.

  • Saved every single bill and invoice I could find and then emailed everything to the auditors. I know how to do bookkeeping, but I don't know how much is required for me to pass this audit, so I want them to tell me first before I spend a bunch of time on it. These are new regulations this year and they will know better than I will how to be compliant.
  • Realized my conversion events weren't showing up in Google Ads, so imported them from Google Analytics
  • Started refactoring the most complicated component of my SaaS, but didn't quite finish it. It should function the same, but there are a number of edge cases that don't work and the refactoring should address those.

5-8pm​

  • Had some back and forth with the accountant and have a trial balance for my business now. I just need to create a few invoices to handle inventory purchases and it should be ready to submit to the auditors.
  • Spoke to my friend's son, who was interested in helping with my business. I set him on compiling a list of eCommerce businesses to reach out to for selling a logistics+distribution solution. He is supposed to come up with 100 of these leads. If we can sign even 5 of them I think the revenue will eclipse my best month doing Amazon drop-shipping, probably with better margins as well. The idea is that I offer them faster+cheaper shipping to my region and then also buy certain SKUs wholesale to distribute here. The pitch tagline is "We will take this market from nothing to your number 2 market (after the US)". It will start as a primarily offline solution, but can later be enhanced with Shopify/Magento plugins, an OMS, and other tech.
  • Chatted with my brother, who has his own eCommerce business and who also has connections to a big network of other similar business owners, more than 1,000 potential leads. He is interested to be my test customer and also to sell the solution himself. He also has the idea to put ad management in the package, which is one of his specialties.
  • Had a meeting with my account manager, who clarified some of Amazon's local strategy with drop-shippers. They currently don't want to give us any more ASINs to list until we improve the customer experience or migrate to FBA. He suggested something that I should have thought of a long time ago -- I can do FBA buying retail, rather than wholesale. I told him I will buy my first batch of products tonight, with the intention of throwing them up on FBA.
  • So here is my rough plan:
    • Immediately buy retail inventory to sell on FBA, and use the revenue to buy more inventory, building up over time
    • Immediately test my B2B logistics+distribution solution with my brother's store to learn the pain points and refine the solution
    • Build my list of B2B leads, and then start cold reach-out to try pitching the solution, with the goal of signing my first five customers
    • If this works out, develop the website, marketing and tech components to this solution and eventually expand the reach to other large markets
  • There is a friend of mine that I have helped in the past to source tech talent for his startup. He reached out to me today, desperate for my help to be his interim CTO for 2-3 months. I can pretty much name my hourly price, but the issue is that I have hardly any time at all, and regardless of my price, this is trading time for money and taking time away from investing in my business. I haven't given him an answer yet but I'm strongly inclined to tell him I can't do it.

After yesterday's productive conversations I have some renewed vigor for the original business and leveraging both the data and the supply chain into other revenue streams that have a higher degree of control.

We are facing extreme weather again, so I wasn't able to go into work as per my plan. Instead I tried to work in tasks here and there, especially communicating with everyone over WhatsApp. So my work was spread out through the day.

As for my friend that wanted me to be his interim CTO, I told him that I don't have the time to fill in the role. The best I could do for him is a few hours of consulting. If I do this, then I will take the money and put it directly into FBA inventory. The last time I did consulting I charged $250 per hour. I will probably bump it up to $300 for this gig, to justify my opportunity cost.

I pushed my intern to complete the list of 100 leads by today and he did it. Later we had a call and sketched our sales funnel and came up with a draft of our cold outreach email. I shared it with my brother who had a lot of feedback on how to improve it. We scheduled a session for tomorrow to go through it together and improve the sales funnel.

In the meantime the intern will further qualify the leads along a few more criteria that I listed for him.

Again stuck at home due to extreme weather, but made the most of it.

I submitted my final financials to the auditors today. I won't get them back until next week, so I won't hit my goal of completing the audit this week.

It's good I submitted them, because my license is expired and I need that audit to get it renewed. I need the renewed license to keep my bank account running and also to finally reopen my blocked worker accounts that are slowing down my bot.

Had a meeting with my brother and the intern and we are test launching the service with his store in the coming days. I gave him a flat shipping rate, he is configuring them on his store, and then he will spend $100 per day on paid marketing with his best ads targeting our region and see what happens.

The challenge I think is that if I only provide a logistics solution, it probably won't result in many sales because the stores aren't marketing internationally. So either we need a way to provide the marketing ourselves or we need to control the inventory. We discussed a few options for this. I'm more inclined to control the inventory and my brother is more inclined to sort of sell like an affiliate marketer.

Tomorrow I will go to the warehouse with my intern and put him in charge of liquidating my returns and canceled orders by listing the stock on FBA.

Later on I coded best-fit solution to one costing issue I have with my orders. It doesn't affect pricing, but affects my profit calculation. It is hard to solve perfectly because the SP API doesn't return Amazon fees in the orders API. So I make some calculation for it that will work most of the time but I know it won't be accurate 100% of the time.

I thought about the interim-CTO position I've been offered and decided to ask for significantly more money, since I have a large opportunity cost. I made $250 per hour the last time I did consulting, but at that time I was playing chess with all my free time and didn't have any business to run. Now that all my free time is spent on this business I necessarily have to take time away from it to do any other work. So I asked for $550 per hour.

A friend of mine once told me that he had someone chasing him for a consulting gig that he really wasn't interested in, so he asked for 5x his normal price and they accepted it without negotiation. I remembered that when I made my ask for $550. It feels like a lot of money only because I never made that much per hour before, but when I consider the cost of my time, I don't feel bad at all about the price. I also won't feel bad if they turn me down.

So he didn't say 'no', but called me and tried to negotiate me down to half the price. The lowest I would go is $500 and he said he would get back to me.

I was out all day until 11pm and so just got home and did the bare minimum to avoid more Amazon violations.

My account manager was supposed to have a talk with the account health team but I didn't get the chance to catch up with him afterwards.

No Amazon orders, both accounts deactivated.

May Goal​

  • Reach 20 orders per day, while maintaining or improving profit per order ($20, 15%)

Weekly Goals​

  1. DONE Send returns and FBA inventory to Amazon
  2. Establish FBA SOP so that the warehouse guys can do it themselves
  3. Track FBA inventory and make sure enough is ordered that I have a shot at hitting my May goal by the end of the month
  4. (1 / 20) Reach out to at least 20 brands to try to get them on a call to pitch my brand enablement
Saturdays are the only days I get a few normal hours alone to work with no distractions. I did absolutely no work and wasted all the time.

Then in the evening I binge-watched a Netflix show, only pausing for a few minutes to do the bare minimum for fulfillment before midnight.

I started the week with my country 2 account deactivated and then early on in the week country 1 was also deactivated.

I really didn't do a good job of getting in a routine and although I tried to not let the deactivations get into my head, I think that ultimately I was demotivated.

This coming week I need to again focus on getting into a routine and trying to be productive even if I'm not making money every day.

My May goal is no longer feasible now that my account is deactivated.

This week my goal is to get into a proper routine. I didn't do it today and I'm not even sure what the routine is going to be. I need to first allocate time and sort out my thoughts around what I want to accomplish in the absence of having my Amazon accounts active.

Morning Meeting​

I had a 'morning meeting' with myself to try so sort out my thoughts and get some direction.

My accounts were deactivated - what could I have done differently to prevent this?
  • I could have added products more slowly
  • I could have double checked that only recommended ASINs were being added
  • I could have been automatically deleting removed ASINs from the inventory screen before they came to the violations screen
What can I do to get it back?
  • I can engage with my account manager daily
  • I can submit a POA, like he had asked me to last week
What else should I be doing that I am not?
  • Ask the warehouse to hold my FBA inventory and not let Amazon pick it up
  • Check in on my SaaS, which is still spending money on Google Ads but which hasn't had a sign up in a long time
  • Check in with all my friends who are interested in brand distribution and see if there is a way to work together that makes sense
So now I have a bit of a to-do list to get myself productive. Let's see how much I can check off today.

  • Did a morning meeting to set my head straight
  • Contacted my account manager - he had a call with the account health team and he emailed them something
  • Asked the warehouse staff to hold my FBA collection - if Amazon takes the inventory there is a risk that it gets destroyed in the case that my account never gets reinstated
  • Checked out my SaaS application and found a bug that looks like it is giving unlimited access to free accounts, so I need to fix that bug
  • Got my Puppeteer ASIN deletion script working again and used it to try to catch up on deleting bad ASINs
I didn't get a ton of time in, but when I do next I will focus on more Puppeteer automation.

  • Didn't have the morning meeting - got immediately distracted by my colleague when I arrived at the office
  • Fixed a bug in my Puppeteer script for deleting listings in country 1
  • Connected two scripts I had to try to capture all the detail page removed asins, then spit out a CSV to add to my blacklist, then delete them from the account. Had to fix a number of issues but finally got it to run, at least for country 1.

Morning Meeting​

I must be stupid because I decided to be lazy, didn't explicitly go through my daily checklist, and then managed to not confirm my six pending orders last night. This creates bad marks against my account again after I swore to never let it happen again.

Today I'll focus on completing my automation cycle for account health tasks:
  • Migrate blacklist from a code file to the DB
  • Complete comprehensive Puppeteer script:
    1. Gather ASINs to be removed
    2. Add them to the blacklist
    3. Delete them from catalog
    4. Submit violation appeals
The last part is the most work because there are so many different versions of the form, but maybe I can get all the other parts done today.

  • Got wrapped up in work at my full time job until 7:30pm, so didn't have as much time as I planned
  • Fixed the gather+delete portion of my script
  • Formatted the blacklist output for easy copy/paste
  • Ran it a few times on small loads to test, then let it run on the entire list

  • Had administrative stuff to do in the evening and so wasn't able to stay late after work
  • Also let some issues at work get to me and put me in a bad state of mind with low motivation

  • Met with a business partner for lunch and discussed a few logistics/eCommerce-related business ideas. Will have to have a follow-up next week to make it more concrete. We both have a lot of industry knowledge and access via our networks that we could potentially sell to a large business to get an anchor customer
  • Had obligations after work until late at night
  • Just did the bare minimum to confirm my orders at night

  • On Saturdays I get a couple of hours in the morning to focus
  • Finished deleting all the 'detail page removed' ASINs from my accounts
  • Expanded my script to also bring in the violation ASINs
  • Modified the script to also accept a csv list, like what I sometimes get from my account manager
