Thoughts: The Fear of Overdelivering

It might sound weird due to the fact that I haven't delivered anything yet to my clients. But still the thought hit me last night before going to bed: can it hurt my business if I actually perform to well and overdeliver?

In most cases it should not be an issue. If I were running Facebook Ads for an e-commerce company it would only be great to overdeliver as it meant more sales for the company. But what about the curious case of the personal trainers? What if I create a campaign that totally book up my personal trainer for the next two to three months. How will I justify for him to pay my retainer fee each and every month if he is already fully booked and do not need more clients? And if we have to pause his ad?

What I could do of course is to change the purpose of the ad. Instead of customer acquisition we could run an ad to get him more followers on Instagram, Facebook etc. But is there other ways I could justify it? I want to avoid the scenario of people feeling they are paying for something that they are not using.

Any thoughts on that? First of all I need to close my first trial client and find my first client for them though. So this is not something I am worrying so much about now. Just an interesting thought I had.

Thanks for the nice words buddy! It really means a lot. I think my issue has always been that I have been in the "safe zone" - so by moving to another country and almost going "all-in" means that I really have to deliver and take action 24/7. Had I stayed in my own country I am certain that my progress would have stagnated and I would have ended up taking an ordinary slowlane job.

I get you, sometimes I feel like I should do the same thing. If you're ever in Serbia feel free to contact me, we have common interests.

I think it works differently for everyone. It might work for you as well. I think what also works for me is that I am away from my friends. Not spending time watching football in the evenings, going to bars etc. Still love and miss my friends, but right now I just needed to get away from their slowlane mentality.

Serbia was actually also in my plans. Have heard good about Belgrade and Novi Sad. Which city are you from? We might hop by Belgrade at some point, so I will let you know if we are around!

Yes, I have been watching videos about the FB pixel. Have not tried to implement it yet, but will try it soon with my first trial client. 2 months ago I had never even heard of the FB pixel. I have done a lot of projects about segmentation, positioning and targetting through the last 5 years, so I hope I can use some of that experience to target the ideal customers of my clients.

I totally agree with you! It will be difficult to go from free to paid. However, I have made it clear that I am only doing it for a short period of time 2-4 weeks for free. After that we can take a look at further collaboriation or I will just use them as a testimonial case. After I have some testimonial cases I will stop offering stuff for free and try to get paid from the beginning.

Yeah, the FB pixel can be easy and hard at the same time. Make sure to think of the funnel before implementing it so you are able to properly tag the funnel pages.

You could do a "Free Consultation" type of offer, which is what I've seen most American dentists, using established FB Ads agencies to do their ads, do. But I've only seen these ads for high priced services such as dental implants and Invisalign. I was watching a video the other day on the agency's results, I'll have to find and link it but if I remember correctly they spent about $2100 on the ad for that one service and got 69 leads / 12 phone calls. Quite profitable even if they managed to only get 1 customer, given the cost of those services are around $4-6K.

If you can find this video then please feel free to share. Would be interesting to watch. Actually not sure if dentists in Denmark are allowed to do Free Consultations. I know they cannot give away free tooth checks and other stuff, but maybe a free consultation is within the law. Thanks for that. I will try to research it :)

Idea - instead of discount, offer free add-on/up-sell, e.g. filling with dental hygene or something ... discounts have a bad rep anyway ...

Have you thought about doing 'performance based' compensation? Instead of running their ads for free, you could agree on getting paid if you reach a goal.
For PPC that’s a terrible idea.

What if the client never gets a sale?

What if you spend 20 hours working on a campaign with no results?

You won’t get paid for that time.

Some businesses/products/industries just simply wont perform well on FB Ads

What if the client never gets a sale?

Campaign for 1st trial client is looking good still. Changed the campaign objectives and target group. Got 25 sign ups in 10 days. Need to find out how to transition her from being a trial client to a paid client. Only issue here is that I did not set any deadline. So I need to figure out how to tell her that I soon cannot do it for free anymore and then close her as a paid client. If anyone has any advice on this, please let me know! Fortunately, I do not have the same issues with my other trial clients as we discussed length of the trial and the possible future opportunities.

To your question. I'd be direct. First, ask her how satisfied she is with the results and if it matches the expectations she had before you started working together. Ideally, she would be positive about it. After this, don't beat around the bush. Tell her, this was a trial work so she could see how you perform, but from now on you will need to charge her. Lead the discussion from there. Wish you success!!

Optimizing My Processes And Time

I really feel that I lack structure in my life. Because of that I do not get as much done as I want. Yesterday I spent 2 hours trying to get a client to give me access to her Ad Account so we could run the campaigns. Furthermore, I am doing 2 or 3 things at a time and it ruins my focus so much. So today I have tried to come up with a plan for how to better structure my processes and time. If you have any feedback I would love to hear it!

Processes:

So far I have 4 major processes.

- Onboarding clients
- Creating campaign
- Creating the ad
- Marketing (so far only Cold Emails)


I have outlined the process that I need to do for each one of them in order to save time. I think if it works properly I can save up to 3 hours a day on this. Will let you know and share with you if it works!

Structure:

I really lack structure. I have created a schedule for the next 2 months. It might seem crazy for someone, but I live and breathe this business 24/7 these days, so I am sure I will not burn out. I will also take a couple of days off and travel a bit, but most of my days will look like this broke down into 1 hour blocks:

9:00-10:00
Coffee on the balcony and email/social media replies.
10:00-11:00
Find and add 20 new LinkedIn connections.
11:00-12:00
Eat breakfast and check up on campaigns.
12:00-13:00
Fix/Set Up campaigns and miscellaneous stuff.
13:00-14:00
Send out 10 US cold emails.
14:00-15:00
1 hour of business development (website, content, new marketing strategies etc).
15:00-16:00
Approach LinkedIn connections and reply emails.
16:00-17:00
1 hour of business development (website, content, new marketing strategies etc).
17:00-18:00
1 hour of learning new stuff about FB Ads and Digital Marketing in general.
18:00-19:00
Send 10 more US cold emails.
19:00-20:00
Fix/Set Up campaigns and miscellaneous stuff.
20:00-
Work the rest of the night on what I did not finish.

I have a lot of phone calls in between and I am also helping my wife with her drawing "business" so I might not be able to follow the plans 100 %. But this structure will help me be more efficient with my time!

Oh sh*t. I totally forgot lunch and dinner haha. Guess I will find time for that someway or another!
Great that you are trying to find a structure. Personally, I wouldn't go for exact times, because it may demotivate you if you miss it. Rather define 3 main tasks with any subtasks that you need to finish every day, the night before together with the assessment of what you did on that day - what worked, what didn't. Celebrate the small wins every day and learn from failures.

Another point. Don't forget to take care of your mind and body - healthy diet, exercise, meditation. Set at least one day a week to clear your head and do something else to recharge for the next week.

Thanks for the advice buddy! I will write her an email this weekend with some stats from our campaign and tell her that we will evaluate our campaign on 11th of February (then it has been running for a month (!!)). I will try to transition her to become a paid client in this time.

I really need to focus on exercising. My diet is healthy with the occasional beer some days, but really need to do more exercise. I have never tried meditation. Will definately look that up. I see that it helped a lot of successful people :)

Well done!

So, 50 emails and 1 who's interested--that's a 2% response rate, which is pretty good for cold emailing. What can you do to:
  • increase that response rate,
  • increase the number of responses, and
  • close those responses/prospects on an initial engagement?
Something else you might try: Join & post to Facebook & LinkedIn groups whose members are your target client. Offer value (i.e., post a few tips/tricks) first, not just a pitch.

Thanks buddy! Actually had 2 interested. I am aiming for around 4-5 % response rate. Want to have around 4-5 leads a day if I send out 100 emails. Is that maybe too ambitious?

Most important thing is to work on the response rate and to close the actual deals.

Actually a good idea about the groups. I have thought of it before. Just never got to it. Think I will start out on Facebook and join 5 groups a day. And then add value. Thanks for reminding me of it!

How much your package cost to sign up a client?

I have actually still not decided my price points. They fluncuate a lot. I am just eager to start getting some paid clients now, so I might be selling myself to cheap. I am trying for a price point of 500 USD now, plus they also need at least an additional of 300 of ad spend. This amount is like almost the bare minimum I can go for. But again, everything depends on the client and how much work I believe I will have to do and what kind of results I expect. I want them to feel like it is an investment and not an expense. Hope it made sense :D

@Chapas thanks for this discussion. It's been really inspiring.

I hope you don't find me rude if I make a few observations/suggestions?

1. Your target niche is generally limited in the number of clients they can handle as they sell their time for money - only a small percentage of PTs have a productocracy.

2. Most PTs have customers already and typically get new ones via word of mouth referrals.

3. Here in the UK PTs typically charge £25-40/hour (yes I know there are exceptions!). If your basic offer is going to cost around $800 that needs to bring in 20 hours of business (@ $40/hr) just to break even.

I think your proposition needs:

A. A lower price initial offering - to demonstrate the value you can add whilst lowering the risk for your clients.

B. Something that helps your niche break the time for money cycle.

C. Target a more scalable, high growth niche.

I'm not saying there isn't lots of business to be won in your niche. There probably is. I just worry that your chosen niche could limit your Fastlane potential.

I for one would be interested in your services when my product offering is ready.

I totally agree with you that especially PT´s sell their time for money. Lately I have not been targetting PT´s at all - but solely CrossFit gyms and regular gyms.

What I like about PT´s though is the fact that you do not go to a PT once and then never go back. You actually need to train with the PT for a while to get some value out of it. Here in Denmark PT´s usually do not go for less than 80 euros, and most are probably around 100 euros. At least the ones I have been in touch with and know of. The competition is huge though, and there are so many new PT´s coming to the market each year. It is starting to get really oversaturated.

I have actually lowered my prices so I charge around 400 USD for a PT per month. So with an ad spend of around 300 USD on top of that - they actually only need 1 new client to break-even (if this client buys at least 10 hours). That I believe is pretty realistic.

I completely agree with you that my niche is not perfect. However, I learned that it was the easiest niche to get started with for me. The response rate was really high and it is easy to get results in this niche.

I do plan to look into other more profitable niches later on, however, in the next 6 months I will definately go all out on this niche and try to get to at least 5000 USD in revenue. I think that should be possible.

Day 81 - The Hustle Continues

Been home is tough. I try to stay balanced between doing client work, finding clients, searching for a slowlane job, keeping up with family and just taking care of random shit that happens. Like yesterday the pipes in our bathroom started to leak water into the neighbours apartment, so that was like 4-5 hours wasted with plumbers (should have asked them if they needed Facebook Ads!) Nevertheless, progress is still slowly happening.

Some small updates:

  • Had a meeting yesterday with a guy who also does consulting/marketing for the Fitness Niche in Denmark. Learned A LOT! He has been working in this niche for 6-7 years and his network and experience is second to none. They offer all-in-one marketing solutions for gyms and personal trainers, however, they do NOT offer Facebook Ads and other forms for PPC. We decided that we should definately try to work together soon - first we just need to find out how to structure it so we both will get a good deal for me. The benefit is of course that he will send me clients (free sales) - the con is though that I will probably need to lower my prices on these clients. So we really need to figure out if it is feasible for both of us.
  • Had a call with a potential client that was referred to me yesterday. It was a good-quick 20 minute discovery call. Promised him to make some ideas and a proposal for him by tomorrow. I see this as having great potential to be my 2nd paid client. So now I just have to focus on the ideas/proposal/strategy and to NOT FØCK IT UP!

  • Launched a new campaign for my 1st paid client. She is seriously a dream client and hope that I will work with her for a long time. Lets see if this campaign goes as well as the first (almost impossible though)

  • I have a PT trial client that I will be launching a campaign for the next couple of days. She has a remote training program, so this is a totally new thing for me. Will be interesting to see how it goes. Agreed to manage her campaign for 2 weeks and then talk further business.

  • SLOWLANE UPDATE: Been sending out a lot of applications for different sales/marketing jobs and will keep sending out. Got offered a job in sales at a Digital Marketing company today, but had to decline it as the salary was to low for me. There are a lot of interesting slowlane jobs amongst the ones I have sent to actually, but I still know already that I will HATE my job from Day 1, and only be able to think about my own business. Nevertheless, I have accepted that this is a step I need to take and that it is only temporary. So will try not to feel to bad about this and learn something on the way as well.
I have slowed down with lead generation and prospecting, so I need pick up the pace again. My goal is to have around 4 paying customers and find a decent slowlane job before the end of March. This will mean that I will have around 1800 USD from my business and at least 3800 USD from my slowlane job - a combined of 5600 USD per month (which is only 3600 USD after tax here....). This will allow me to get a little stability, pay off some debt and find an apartment. After that I hope to grow with 2 customers per month so I by the of June have an income of at least 5000 USD and after that quit my slowlane job (or wait a couple of months and pay off all my debt if I can handle both the job and the business).

So not everything is that bad. Just gotta keep hustling my friends!

And now it's me who is late... Cool that you are on track. Did you reach your goals for may?

I got good feedback from people I reached out to. But to be honest no one was interested in Google Ads instead I was asked for SEO services as this is where I have most experience. Before the lead gen idea I was building affiliate websites. Perhaps not really fastlane, but I'm not very far to support my living with that. Will continue with that and than decide what to do next :)

Hi buddy. Thanks for the interest.


Basically the business has been put on hold. It has been a real chaotic 6 months. Have been commuting 4 hours a day between two different countries for a full time job that wears me out and gives me no motivation every single day. This needed to be done though in order for my wife to get a residency permit in the country we are staying at.


This has been the reason I couldn't keep up with the business. Usually the 4 hour commute could be good in order to do some work, however, when you have to change between 2 different trains and 2 different busses each way, then it is hard to get any structured done. Whenever I came back home I was just absolutely smashed from the work and commute, and most of the evenings I have spent on different kind of paperwork stuff in order to get our life on track in our new country.


Looking at the bright side, my wife just recently got her 5 years residency permit in our new country. So that has freed up a lot of stress in our lives. We were kind of living in a limbo, without knowing if we suddenly had to change up all of our plans, pack our stuff and move to a whole other country.


Furthermore, I just got headhunted a couple of weeks ago. So last week I quit my job from the end of November and will start a new job 1st of December. It might still be slowlane, but for a slowlane job, the new job might be the best one for my further development.


Basically the last 6 months I have worked in 1st line customer support and sales for a payment processor, and it has been really hectic. We are so understaffed, so we are stressing with an insane amount of incoming phone calls from businesses. Combined with the micro management and the long commute, I am so happy that I was headhunted for the new job, as I could feel on my physical and mental health, that I would be able to take it anymore at my current job.


My new job I honestly do not view as a job, but a well payed education in business and sales. Salary is higher than my current job and the responsibility and freedom I was missing is finally there.


I was actually headhunted for a part time position (I was the only candidate). I had to refuse the part-time position and they instead offered me a full time job.


Basically this is a sales/marketing/business development position in a company that works with SaaS products in the SAP industry. My job would be to generate leads and book meetings for the directors both inbound and outbound. I will be their first in-house employee and I kind of have to build up the whole marketing and sales department from scratch. So a whole lot of responsibility and freedom to develop my own role.


I think I will learn a lot from this position as I have to work right next to the 2 directors aswell as the sales director. The sales are huge and take around 6-9 months. Their last sale was a deal around 20 million USD. So really excited, but also a little scared, as these amounts are so much beyond my imagination haha. Furthermore, I get a lot more of flexibility, and I am allowed to work 1-2 days a week from home. This saves me around 20 hours in transport EACH month!


My plan is still to have a business on the side and I am sure that I can implement a lot from what I learn in this position into my own business.


I have 9 days in between these two jobs and I plan to reevaluate my own business and start to take action again in this time period

Hi Diogo. Thank you so much for the support, and apologise for the late reply!

My boss and company are pretty flexible, and before I signed the contract I let them know that I do have my own company, but that it will not jeopardise my work for their company. My argument was that I would rather help some acquaintances with some FB Ads and earn a little extra in my spare time, than to sit and watch Netflix on the couch. He was totally fine with that, and said as long as it was not something that demanded me to be in some other office 3-4 times late at night, then I could basically do what I want.

It is a terrible clause though, and I am not even sure what to advice you. All depends on how much you need that job. I think you can always start up your own company, and I seriously doubt that they will check up on it. I would just make sure to stay low in the beginning and not speak to loudly about it.

I honestly believe that it is an unfair clause, as every employee should be able to own their own free-time. It is understandable that an employer does not want his employees to work themselves to death with a full-time job and own company, but if I want to do FB Ads in my free-time and somebody wants to pay me for it? Then I am definitely going to do that instead of watching some random Netflix on the couch.

I actually talked to my boss and got written consent to do what I need to do, which isn't starting a company right now. So that worked out ok.

I think you can always start up your own company, and I seriously doubt that they will check up on it. I would just make sure to stay low in the beginning and not speak to loudly about it.

I believe they can find out without too much research because of Social Security. At least here, in Portugal.

I honestly believe that it is an unfair clause, as every employee should be able to own their own free-time. It is understandable that an employer does not want his employees to work themselves to death with a full-time job and own company, but if I want to do FB Ads in my free-time and somebody wants to pay me for it? Then I am definitely going to do that instead of watching some random Netflix on the couch.

Yeah, I get what you're saying. From what I understand they just don't want you to be exhausted when at the office. Or to have competing businesses of course.

DAY 1 - Let's restart the journey

Thought I continue in this thread instead of creating a new one. A little recap for the ones that did not read this thread: I created it in December 2018 when I launched my own FB Ads Agency and this thread really helped me to execute and getting stuff done. The FB Ads Agency 'died' off in July 2019 due to a lot of different reasons (moving to a new country, new job, 4 hours commute a day and just a lot of mental stress all in all).

Do I regret it? Maybe a little, but I trust that luck was on my side. My niche was totally 'wiped' out by the Covid restrictions (and still suffers), so if I had continued with my FB Ads Agency, then my monthly income would probably have gone from $$$$ to 0 just as soon as the Covid restrictions in my country was introduced. So in hindsight the 'failure' of my FB Ads Agency maybe was for the best of it.

So what's up right now?

Covid is still with us and will probably be with us for a while. While I wish that this disease could disappear once and for all, it actually has given me one little benefit: TIME. Before Covid I was commuting 4 hours a day (3 different transports) and truth be told, I had no energy to do anything after coming home at 7 and eating dinner - as well as I couldn't do anything before work as I had to get up at 6.

Now I feel like a total different person. I wake up at 7, go for a 30-45 minutes run/walk by the beach and feel ready to start the day from my home office. Not only am I more efficient and get more stuff done at my real job - I also have the whole evening in front of me to work on my own projects. Now it is time for me to actually take advantage of all this free-time. This is an extraordinary situation, and I might as well get the best out of it.

So what's the new business?

My new business venture is nothing ground-breaking and fancy. I have been inspired by many of you in here and will start a web design business (surprise, huh?) that later can be transitioned to a marketing business.

By almost accident I stumbled upon a niche/industry in a specific geographic area that really lacks quality websites that can convert. This niche in my home-country all have amazing websites that are made to convert - therefore, I was a little shocked when I stumbled upon the low quality in another geographic area.

I quickly started to research further and the more I researched, the more I was convinced that I had to give it ago.

I have researched around 1600-2000 companies in this niche, and gathered 400 'leads' with everything from bad to absolutely horrible websites. If every 4th or 5th company in this niche has a site that can be improved, then I have a potential of 10.000 - 12.500 'prospects' - and this is just in one single geographical area. Maybe I should not call it a niche, but an industry instead.

The Goals

I have a little dream of moving to Portugal sometime next year - and therefore, I would need to have my own business or be able to work remote for remote company. My plan/wish is to do both.

Therefore, by September 2021 the goal is to make $4000 USD a month from my web design business.

Without spending ages on commuting now I will be able to allocate 20-30 hours each week to work on my venture (more is also possible if I pick up momentum)

I will create a plan for each single week and post it in here - and try to follow it as good as possible.

Hopefully I will succeed this time and not 'restart' the thread again in a years time with a completely new business venture!
